Tank vs. Tankless Water Heater: What's Right for Your Home?

When your water heater finally calls it quits — usually with a wet basement floor or a stubbornly cold shower — you have a real decision to make. Do you replace it with another traditional storage tank, or do you upgrade to a modern tankless (on-demand) unit? Both technologies have a legitimate place in Montana homes, but the right answer depends on how you actually use hot water, how long you plan to stay in the home, and how much you can stomach the upfront cost.

We install dozens of both styles every year for Helena Valley homeowners, and we have learned that the marketing on both sides oversells the benefits and underplays the trade-offs. This guide is our honest, in-the-trenches comparison.

Traditional Tank Water Heaters

These are the tall cylindrical tanks found in most Helena basements and utility closets. They typically hold 40 to 50 gallons of water (sometimes 75 or more in larger homes) and keep it heated to about 120°F twenty-four hours a day, ready for whenever you open a hot tap. They come in three main fuel types: natural gas with a standard atmospheric vent, gas with a power vent, and electric. Most Helena homes run on natural gas.

Pros of a Traditional Tank

  • Lower upfront cost. A complete installed price for a quality 50-gallon gas tank typically runs $1,500 to $2,500 in our service area, compared to $3,500 to $5,500 for a tankless install.
  • Simple technology with widely stocked parts. Thermostats, gas valves, anode rods, and dip tubes are all standard items most plumbers can replace within a day.
  • Tolerant of hard water. Tank heaters still suffer from scale buildup, but a clogged tank just becomes inefficient — it does not lock out and refuse to run the way a scaled tankless heat exchanger will.
  • Can deliver hot water briefly during a power outage if you have a standing-pilot model (rare on new installs but still common in older homes).
  • Faster install. Most replacements can be completed in a single half-day visit using existing gas, water, and venting.

Cons of a Traditional Tank

  • Standby heat loss. You pay to keep 50 gallons of water at 120°F all day, every day, even when nobody is home. Modern tanks have better insulation than they used to, but the loss is real — typically 10 to 20 percent of the unit's annual fuel use.
  • You can run out of hot water. After a couple of back-to-back showers, the tank empties and you wait 30 to 45 minutes for it to recover.
  • Significant floor space. A 50-gallon tank is about two feet across and five feet tall — a real consideration in finished basements or small mechanical rooms.
  • Shorter lifespan. Most tanks last 8 to 12 years before the inner steel tank corrodes through and starts leaking, at which point the entire unit is scrap.
  • Catastrophic failure mode. When a tank fails, it usually leaks 40+ gallons of water onto the floor — sometimes overnight while you are sleeping.

Tankless (On-Demand) Water Heaters

Tankless units are small, wall-mounted boxes — usually about the size of a large suitcase — that produce hot water on demand. When you open a hot tap, a flow sensor in the unit fires up a high-powered gas burner that heats water as it passes through a copper or stainless heat exchanger. Output is measured in gallons per minute (GPM) at a given temperature rise; for Helena's cold groundwater (around 45°F in winter), you generally want a unit rated for at least 8 to 10 GPM if you plan to run two showers at once.

Pros of Tankless

  • Endless hot water. As long as the unit is sized correctly for your peak demand, you will never run out — you can shower, run the dishwasher, and start a load of laundry at the same time.
  • High efficiency, especially for low-use households. You only burn fuel when hot water is actually flowing, eliminating standby losses entirely.
  • Space saving. Wall-mounted units free up several square feet of floor space in your utility area.
  • Longer lifespan. With annual descaling, a quality tankless unit will run 18 to 20 years, roughly double a tank's life. Most internal parts (heat exchanger, fan, gas valve) are field-replaceable, so an aging unit can often be rebuilt.
  • Smaller failure footprint. When a tankless unit fails, you typically get a few cups of water on the floor, not 50 gallons.

Cons of Tankless

  • Higher upfront cost. The unit itself runs $1,200 to $2,500, and the installation usually requires upgrading the gas line (most existing tank installs run a 1/2-inch line that cannot deliver the 199,000 BTU a tankless needs), running stainless concentric venting, and adding a condensate drain.
  • Mandatory annual maintenance in hard-water areas. Helena's water will scale a tankless heat exchanger faster than a tank heater. Skipping the annual vinegar flush will eventually clog the unit and void the warranty.
  • Cold-water sandwich. When you turn the hot tap off and back on quickly, you can get a brief slug of cold water in the line before the burner re-fires.
  • Minimum flow requirements. Most units need at least 0.5 GPM of flow to fire the burner, so a barely-cracked bathroom faucet may stay cold.
  • Power dependency. All modern tankless units require electricity for the fan, ignition, and controls. No power, no hot water — even if the unit runs on gas.

Cost of Ownership Over 15 Years

When we work through the real numbers with Helena homeowners, the picture usually looks like this: a tank heater will cost you about $2,000 to install and last about 10 years, so you will replace it once during a 15-year window — total invested cost around $4,000, plus higher fuel bills. A tankless will cost about $4,500 to install but last the full 15 years with about $200 in annual maintenance, total around $7,500. The fuel savings on a tankless typically run $100 to $250 per year depending on household size, so the break-even point is somewhere between 12 and 18 years.

In other words, if you plan to stay in the home for two decades and you have a busy household, tankless wins on lifetime cost and on comfort. If you are likely to move within five to ten years, a quality tank is the practical choice.

What About Hybrid Heat Pump Water Heaters?

There is a third option worth knowing about: hybrid heat pump water heaters. These look like an oversized tank but use a small heat pump on top to pull heat from the surrounding air instead of burning gas. They are extremely efficient — often three times more efficient than a standard tank — but they require a relatively warm, well-ventilated installation space (usually at least 700 cubic feet around 50°F or warmer). For most Helena basements that is workable, but for unheated mechanical rooms or detached garages they are not a good fit. They are also electric-only, which makes them a poor match for homes without 30A 240V service available near the install.

Our Honest Recommendation

For most Helena homes with two to four people, a budget under $3,000, and a five-to-ten-year ownership horizon, we typically recommend a high-quality 50-gallon power-vent gas tank from Bradford White, A.O. Smith, or Rheem. They are reliable, affordable, and fit the existing infrastructure. For larger families, busy households with multiple simultaneous hot-water demands, or homeowners planning to stay in the home for 15+ years, a Navien or Rinnai condensing tankless unit is usually the better long-term choice.
